How to Convince Your Boss They Need a Coach

There’s a paradox I’ve observed at the top of organizations: The more leaders rise through the ranks, the less candid feedback they receive. As visibility and stakes increase, so can blind spots. Peers hesitate to challenge them. Direct reports filter their feedback. Boards focus on results, not behavior. Over time, even highly capable CEOs can become insulated. Suggesting to your boss, or any highly seasoned executive, that they might benefit from having a coach may feel like a career-limiting move. But all too often my clients realize they’re not the only ones who can benefit from coaching. For example, as one of my clients began strengthening her leadership capabilities around transparency through coaching, she also noticed her boss was still operating with many of the same blind spots, which continued to impact her effectiveness, even with her new awareness. So, she wanted to know how to encourage him to engage a coach without putting her credibility or her career at risk. The power dynamics are real. I’ve found that the more senior the leader, the more carefully they protect their authority. Just raising the topic can sound like criticism, overreach, or worse, insubordination. The goal is to create conditions where the leader in need of coaching actually chooses it for themselves, as if it was their idea all along. Here are five steps to frame the conversation using strategy, empathy, and restraint that are designed to be both politically safe and psychologically effective. 1. Understand the Real Barrier Before you raise the idea of coaching, diagnose the obstacle and anticipate where you’re likely to encounter resistance. Resistance to coaching typically falls into three categories, and your approach must match the barrier: Ego or identity protection. Some executives have achieved extraordinary success and believe that’s proof they don’t need help. They may equate coaching with weakness or assume they “already know” what a coach would say. For these leaders, the barrier is identity. Coaching feels like a threat to the story they tell themselves: I got here on my own terms without help, so why would I need help now? Misconceptions about coaching. Many leaders still view coaching as remedial, intended for underperformers, leaders in trouble, or those who lack self-awareness. If your organization has historically introduced coaching only after 360-degree assessments or complaints about a leader, that stigma is reinforced through the culture. Time and overload. Some executives simply cannot imagine adding “one more meeting” to their schedule, especially if they’ve never had a coach before and can’t quantify its value. When leaders are under board pressure, leading a transformation, or navigating crisis, taking one hour out of every week for coaching may feel like a luxury. If you misread the barrier, your effort could backfire. For example, providing research about the ROI of coaching won’t help if the issue is identity. Emphasizing prestige won’t resonate if the issue is sheer overload. That’s why it’s so important to listen first, observe patterns, and tailor your approach. 2. Start with the Executive’s Pain Points, Not Their Gaps The fastest way to derail the conversation is to frame coaching around what you believe they need to improve based on your experience of them. Instead, anchor the suggestion in what they themselves have expressed as difficult. For example, pay attention to recurring frustrations, such as: “The executive team isn’t aligned.” “I can’t get traction on this transformation.” “The board keeps pushing for faster results.” “I’m exhausted and there’s never enough bandwidth.” “My cross-functional peers are slowing everything down.” These types of statements from casual conversations about the work or the environment are entry points. Rather than suggesting they need development, connect coaching to a specific, stated challenge. For example: “You’ve mentioned how hard it is to align the executive team around the strategy. I’ve seen executive coaching really help leaders work through that kind of dynamic.” “You’ve been clear about how important this transformation is and how frustrating the slow traction has been. I’ve seen leaders use executive coaching during major change efforts as a way to pressure-test the strategy, map stakeholder resistance, and refine the narrative so it actually lands.” “Given the board pressure you’re navigating, it might be useful to have a confidante who’s worked with other CEOs in similar situations.” “Given how much you’re carrying right now, I wonder if having a dedicated, confidential space to think out loud could actually create bandwidth. I’ve seen leaders use coaching less as ‘one more meeting’ and more as a way to clarify priorities, delegate more decisively, and stop spinning on the toughest issues.” “I can see how frustrating it is that your peers are slowing down the progress we’re making. In my last company when this happened, we used an executive team coach to help align leaders with very different expectations quickly, and that made all the difference.” Notice in these examples that coaching is positioned as a solution to a business problem, not a comment on the leader’s behavior. You’re responding to their pain, not diagnosing their personality. This subtle reframing reduces defensiveness and increases their agency in taking the leap to hire an executive coach. It says: You’re facing complex challenges. Coaching is a tool many leaders use in this situation. 3. Normalize Coaching as a Status Symbol You cannot sell remedial coaching to a powerful executive—but you can position coaching as a hallmark of elite performance. Top athletes have coaches. High-performing CEOs such as Jack Dorsey (Twitter/Square), Eric Schmidt (Google), and Marc Benioff (Salesforce) are known to have had executive coaches during their careers. In fact, research shows that the majority of large company CEOs and C-suite executives work with a coach or network of advisors because they need a strategic thought partner outside the organization who is free of internal politics, has no stake in hierarchy or succession, can challenge their thinking without consequence, and provides confidential space to pressure-test decisions before they become public commitments. Here’s how to reframe coaching as part of a high-performance ecosystem: “Many of the executives I’ve worked with in our industry use coaches when they’re scaling or preparing for major transformation.” “It seems like the most effective leaders I know treat coaching as strategic thinking space, not remediation.” When appropriate, add benchmarks or external data to reduce the personalization of the suggestion. For example, “Did you know studies show that executive coaching is most often used to strengthen strategic leadership, manage complexity, and improve stakeholder alignment, not to fix performance issues?” Most importantly, emphasize control and confidentiality. Executives worry about loss of power. Make it clear throughout your conversations with them that: They choose the coach and can interview two to three coaches to find the right fit. They define the goals. They choose the format: in person or virtual. What is discussed remains confidential. No reports are shared without their consent. You might approach this by saying, “You would control the process entirely: Who you work with, what you’ll focus on, and what, if anything, gets shared. It’s really just a set time every week to have a confidential space for strategic thinking.” By restoring agency, you lower the risk that they’ll perceive you as pushing coaching on them versus them choosing it. 4. Choose the Right Messenger Sometimes the safest way to influence upward is not to be the sole messenger. If the executive is sensitive to criticism from direct reports, raising coaching yourself could be risky. In those cases, your role may be to plant seeds and enlist others who carry more credibility or neutrality. Consider: If possible, the leader’s trusted cross-functional peer An HR business partner A board member An external advisor The leader’s boss (pursue this with caution, as it can sometimes feel more threatening than helpful) When enlisting another influencer, focus on patterns and business risk. Share observable data such as stalled initiatives, turnover in key roles, recurring 360-degree assessment themes, declining engagement survey scores, and board feedback trends. Frame the conversation around protecting the executive’s reputation and impact. For example, if you solicit the help of an HR business partner, you might say, “I’m concerned about the turnover on the leadership team, and the repeated feedback around alignment could eventually affect how the board sees this transformation. I wonder if positioning executive coaching as strategic support could help accelerate progress and protect the CEO’s impact.” 5. Offer a Time-Bound Experiment Even when an executive is open, committing to executive coaching can feel heavy. Lower the stakes by proposing a short trial. Suggest coaching through a specific initiative or strategic planning sessions for up to eight weeks so it doesn’t feel like a long-term commitment. For example, “Would you be open to trying eight sessions and seeing whether it adds value? If it doesn’t, you can always stop.” This preserves autonomy and reduces the psychological commitment to saying yes and being locked in. Know When to Stop Pushing Convincing a seasoned executive to pursue coaching also involves recognizing when continued advocacy becomes politically risky for your own job security. During each step, pay attention to cues that it’s time to step back. For example: Increasing irritation when coaching is mentioned. Exclusion from key conversations after you raise it. Subtle comments like “maybe you’re the one who needs the coach” or about “staying in your lane.” These signals suggest that the resistance won’t be overcome, and the harder you push, the more you may jeopardize your own credibility. . . . Even when the need for executive coaching seems obvious, the decision must ultimately belong to the leader. The real objective is to create the conditions where they can opt in without feeling exposed, diminished, or cornered. If they choose to pursue executive coaching, it will feel like their decision, and that will help set them and the organization up for success.
