Conducting an Effective Executive Team Meeting

The most effective executive meetings sharpen organizational focus, surface hard truths, and generate real forward momentum. However, instead of tackling the organization’s most important strategic choices, executive meetings too often devolve into performative report-outs, riddled with lengthy slide decks and updates that members could have provided asynchronously. Or they turn into firefighting sessions, focused on immediate operational issues. Or a few strong voices dominate the meeting, while others hold back, out of deference, politics, or exhaustion. These ineffective meetings are often a result of the following errors: Crafting too broad an agenda. Overly ambitious agendas dilute focus and fail to produce meaningful discussion on any topic. Crafting too rigid an agenda. On the flip side, an agenda that is too fixed can stifle conversation and suppress spontaneous but necessary dialogue. Turning the meeting into a monologue. Too often, leaders (especially CEOs) equate “meeting” with “talking.” But executive team meetings aren’t about presentation—they’re about participation. Letting conflict dominate. The C-suite is filled with highly ambitious people, who can turn the meeting into power struggles or territorial jockeying instead of a collaborative forum. Stifling any conflict. At the other extreme, when harmony is over-prioritized and debate is suppressed, meetings become echo chambers where potentially useful and innovative ideas don’t surface, and leaders don’t get held accountable. Failing to follow through on decisions. Without a clear process for translating discussion into action, the same issues resurface repeatedly, or meetings are reduced to covering subjects capable of being addressed within a few days. If your executive meetings aren’t the outlets they should be, how can you avoid the above mistakes and rework the limited time you have together? Recommendations Get the pre-meeting work right. As David Lancefield says: Everyone should be ready before a meeting to contribute their best thinking. In order to do that, they need to know what the focus of the meeting is, what outcome you want to achieve, what questions should be answered. Thus, your pre-work starts with being explicit about why you’re meeting and selecting only the issues that require the collective intelligence of the team. Once you’ve identified these matters, design the meeting so people arrive ready to contribute, not just listen. Send concise pre-reads that provide context and data, and pair them with clear asks: what questions need to be answered, what everyone should be prepared to share, and what decisions need to be made in the meeting. Good executive meeting agendas, Lancefield says, “have questions, not topics.” Another option to elicit the best thinking from the team is to switch up the format. While leadership teams are often creative and imaginative in workshops or offsites, they tend to default to known processes in regular meetings, Lancefield explains. Alternative techniques can spur fresh ideas. Encouraging divergent perspectives. The goal of an executive meeting shouldn’t be harmony, but healthy discussion. Dialogues like this require tolerance of conflict, sensitivity to others, and a desire to actually learn. You can create this type of safe environment by setting explicit behavioral norms, for example: Debate ideas, not people. Don’t interrupt each other. Don’t dominate the conversation. Clarify the decision-makers for any choice. Still, this doesn’t mean avoiding disagreements. The aim isn’t to suppress emotion, but to channel it toward better solutions. You can build in accountability by asking team members to keep one question in mind throughout the meeting: “What needs to be said right now that isn’t being said?” This mindset ensures everyone on the team acts as stakeholders, not spectators. When conflict arises, Lancefield recommends using curiosity and empathy to defuse tension. Ensure you acknowledge individual concerns before moving into suggestion mode. If the dissenting individual feels they have had a chance to vent their concerns and see that you’re genuinely trying to address it, you may be able to agree on a solution. For example, Lancefield says you could reply: I recognize this is a delicate topic. I know there are a lot of strong views in the room, and I respect that. What I want to put forward is a proposal that addresses some of these concerns, and then let’s work through and have a good discussion and debate. If they still aren’t fully satisfied after further debate, you can acknowledge that not everything has been resolved, and ask for permission to step away, think, and come back with a new proposal. Connect your executive meetings to your larger strategy. Even the most detailed “next steps” list fails without accountability, so create an explicit follow-up process. After an executive meeting, the primary leader of the meeting should summarize immediate actions within hours (not days), personally follow up with owners of the most critical items, and check in with quieter or dissenting voices. One specific practice Next Advisors partner Marianna Zangrillo recommends using is decision logging. This should include explicit alignment commitments, recording major decisions, the rationale and owners of them, and the expected outcomes. Additionally, it’s important to treat executive meetings as one element within a larger framework for meeting a goal, or rather, as one step to get your business from point A to point B. “A great executive team meeting is not a one-and-done thing. It’s got to be seen as part of a journey,” says leadership and strategy consultant Doug Sundheim.
